A realistic Odoo rollout: what 8 weeks actually looks like

Not six months, not six days. Here is an honest week-by-week view of a fixed-scope Odoo implementation for a growing company.

A realistic Odoo rollout: what 8 weeks actually looks like

"How long does it take?" is the first question we get, and the honest answer is: it depends on scope. But for a focused, fixed-scope implementation across a handful of core apps, eight weeks is a realistic and common shape. Here is how those weeks tend to break down.

Weeks 1–2: Discovery and sign-off

We map how your teams actually work today — not how a textbook says they should. This produces a functional scope you approve before anything is built. Getting this right is what prevents the mid-project surprises that blow up timelines.

  • Process workshops with the people who do the work.
  • A written, signed-off scope with clear boundaries.
  • An agreed list of what is in and, just as importantly, what is out.

Weeks 3–5: Configuration

We configure Odoo standard-first — using what the platform already does well before reaching for customisation. Most businesses need far less bespoke work than they expect, and every piece of standard configuration is one less thing to maintain at your next upgrade.

The best implementation is boring: mostly standard, lightly customised, and documented so it survives the next version.

Week 6: Data migration

Your history matters, so we extract, clean, and map it — then run a dry-run migration against a staging copy before anything touches production. Opening balances and key records are reconciled against your legacy system so you can trust day one.

Week 7: Training and UAT

Role-based training for finance, sales, and the warehouse, followed by user-acceptance testing where your team runs real scenarios. This is where adoption is won or lost, so we treat it as a core phase, not an afterthought.

Week 8: Go-live and stabilisation

We cut over with support on hand, then hold a stabilisation window afterwards for the inevitable small adjustments. Go-live is a milestone, not the finish line.

What makes it slip?

Timelines stretch for predictable reasons: scope that keeps growing, data that is messier than expected, or decisions that stall waiting for an unavailable stakeholder. A fixed scope and a named decision-maker on your side are the two best defences against all three.
